Websites: Why Your Smallest Investment Still Pisses You Off

We’ll let you in on a little secret. For years, decades really, you’ve been able to throw some words and photos onto recycled trees, shoot a check out for $5,000 a week and create a line so long out your front door you were laughing. And now you have a virtual ad up every day for one quarter that price (or less for most dealers) and bang your head against a wall.

You might even think that your last print ad actually did better than any other source in recent memory.

The only rules that changed when you relied on print was if your rep would “take care of you”, a competitor would drop out of the paper for a week, you had a better lost leader than the closest same-brand store or if you included dealer cash or bought down rate and nobody else did that weekend.

Nowadays how you show up, where you show up, when you show up doesn’t make sense to you and don’t have anyone even get you started on pricing as gross erodes, software tells you how to optimize your lot and competitors you’ve never heard of are showing up in your pump-in, pump-out report.

You would gladly spend $30,000 a month to see your latest promotion, however if another rep or consultant walks in with a haphazardly assembled SEO report telling you that their services are needed immediately for $2,000 a month you’ll give them the Axel Foley treatment in Beverly Hills Cop.

And now you’re told that your current website provider platform isn’t up to snuff (what is a subdomain or a second “site”??), your paid ads don’t convert, leads are down and your cost per sale is up. You’re pissed. And mostly because you don’t understand what to do and how to do it or how to get your vendor(s) to do it, not because your most important advertising source can’t work.

It’s your smallest investment (you’ll spend more in coffee services, porters and trips to 7-11 for Red Bull for your staff to start logging their ups and follows ups in CRM).

Studies don’t matter. Analytics don’t matter. Lead ROI doesn’t matter. Not until all of the basics are covered. Not until you have an understanding of your $700-$3,000 per month spend. It’s never been a pay-for-it-and-leave-it even though every vendor tells you it is.

Websites are one of your three greatest investments and the least expensive (the other two are your staff and your CRM). Don’t ignore it and them blame anyone else. You shouldn’t spend money for anything you don’t understand. Don’t be the one who knows more about what clubs Jordan was using last weekend, yet nothing about the platform your website runs on or that you need to deliver four sizes of your latest ads instead of one. Don’t get pissed off at one of your smallest line items, get smart and get results.

What Tough Times Have Taught Us About Digital

Money. Lots of it! Tons and tons and tons of it! So much that for the first time, we're witnessing dealers that have been hands-on since 2008 starting to slip away a little from the stores and enjoy "away" time again. And that's great. Until, at least, you think about the last seven years again.

If "Digital" has taught us anything, it has demonstrated that small can become bigger faster, the big ones often look like Swiss cheese and that up and down markets don't care about much besides presence. After the last fourteen years around the Automotive Web and six and a half in dealerships, what is striking is that digital has shown ambivalence and opportunity at undeniable levels.

And most still ignore the power and upside. Making money can make us stupid.

Even with sales up 3% so far in 2014 and last year's finish around 8% over 2012 (our average client was up over 30% last year and tracking again), there still is a strong desire not to change anything. And most of what we see is still what could be categorized as "fly-by-the-seat-of-your-pants-trust-me-it-works" stuff.

When a tough market hits again, and it undoubtedly will, will we collectively be in a better place or will we still be grasping at straws and dumping expenses to match traffic and revenue? As shared by Jared Hamilton at last year's DrivingSales Executive Summit, we still aren't tapping into service marketing and penetration opportunities right now via digital channels (really any to speak of) while aftermarket still dominates search and revenue save for dealers really paying attention to categories such as tires, Quick Lube and equity mining. Digital covers all of those if CRM and marketing integration is done properly.

Tough times, and the subsequent good times, have taught us that when push comes to shove, no answer and direction is as good as solid ones. Because nearly everyone that was able to hold out between 2007 and 2009 is making money. Yes, the smarter ones are making more, however most are nearly printing money today.

Digital is still the "back marker" in a nearly-completely digital world. And the statistics for the entire market simply don't matter when it comes to your market. So what has digital taught you?

Automotive Digital: The Cost of Being Minimized

It's no secret that we're on the move. All of us. You might even say that the speed at which things change is breakneck. What is less known is that as we speed toward wherever "there" is, the more we seem to be willingly giving up. The homogenization of dealerships is rampant…and it's the dealer that checked the box.

Our industry moves at the speed of retail. There is no two ways about it. While the mainstream media still focuses on what happens with the OEMs, just know that you are the king, not the pawn. That is until you make a choice: hire the preferred vendor so you can co-op funds; use the standard POPs since it's easier; use the brand website so you don't have to "maintain" two. And so on.

Consumerism is driving retail, which is at conflict with the OEMs. At the same time, dealers by-and-large are giving up the ghost because of cost. Well folks, the greater cost is being minimized. You can want it as much as possible and you still won't have your cake and eat it to. At least not in the digital realm.

So while customers are screaming for attention, service, why-buys, value, appreciation, satisfaction and validation, you throw a redundant website, a canned script, a formulaic email, a prepackaged walkaround, a canned welcome and broken sourcing practices at them. All to hopefully deliver the same car that's available at multiple competitors.

Very few dealers are making the investment to differentiate everything about their operations. You will never sell more saving money. You will never retain more customers while cutting costs. You will never achieve market increases while focusing on consolidating services. You will accelerate your demise.

Progressive businesses continually stay in front of trends, measure more effectively, create opportunities, listen more effectively, invest wisely and attract more eyeballs and customers. Those that don't….don't. 

The OEM-supported and mandated programs that are happening and a growing rate many times are being managed by companies simply adding on costs. Their insight doesn't push results, it standardized you. BDCs are being recommended for management by two preferred vendors for one manufacturer right now. You will sound and read just like your closest competitor. Is that your goal? No, is that really your goal? How much money will you save to get your Internet lead and phone closing rates up 10-50%?

If you save $1,000 a month since you can receive co-op funds with one BDC company, did you save money when you lost 20 units that should have been sold otherwise? Your social media is accelerating you to the same fate with most OEM-pushed companies. However since you don't read your own dealership posts, maybe it really doesn't happen.

At the end of the day, it's all good since the reporting says you're doing a great job. Right? Wrong.

The cost of being minimized, standardized and homogenized has still not hit an industry that's nearly minting money again hard enough between the eyes. To those that are fighting the fight, staying agile, focusing on results as much as the bottom line and not losing their grasp on where the digital consumer (which is all of us) is guiding us…here's to you! You'll be the ones who win.

For those who choose to be a mindless, factory clone, here's to wishing you the lost excitement, zest, fire and desire that you started with. You gave up the digital battle for whatever reason you did, hopefully you can save more than your money…

The cost of information versus execution

We hem. We haw. We decide. We buy. We go. Then what? First,
let’s go back to the start. What is the education budget of your dealership?
There is likely a marketing budget, a maintenance budget and even a coffee budget
(especially if you’re a high-line store). Where is your education budget? How
much is spent on outside support and consulting away from a vendor rep or “consulting”
reseller that simply pushes products and trains on them specifically?

Sure, it is important to take care of your image, your
facility and your customers. However today, more than ever, the investment made
in dealership staff is more important than the payroll investment and on par
with any other expense or cost center. The number one thing that can move a
business forward is typically forgotten, let alone budgeted for.

So the dealer, general manager, marketing or Internet
manager make it to a conference. Once everyone is happily back in the nest, 30-95%
of what is learned is lost or not executed on (delayed loss). $2,000-3,000 is
spent to have one to two people there; however sustainment investment typically
runs about 5-10 times what the event does. Where’s the investment to ensure the
information, implementation and platform for success? $10,000 will usually be
spent in a flash to simply appease the manufacturer’s rep with some local newspaper
advertising to push the new model,
where’s the $10,000 over six months to keep the dealership staff on the leading edge?

Information is great, fantastic, liberating and exciting.
However the actual implementation and sustainment is more so and the other
benefit is you actually get to see the results rather than simply reminiscing “remember
back at that conference when the guy (or gal) talked about doing that new thing”
and then getting back to doing things the way you…always have.

The cost of the information is practically zero. Yes, some companies
and publishers in the industry charge you for webinars with expert speakers but
where’s the follow up and how do you actually do what they’re talking about.
The cost of implementation is significantly higher but it’s the only way to get
the results.

Don’t go to the conferences if you won’t back it up with the
real investment. Don’t send your staff to get information that, with about five
minutes of searching on Google, is otherwise available within the confines of
your dealership. And don’t send your Internet director for the “amazing networking
events”. Get the rubber to meet the road by attending, considering, spending,
measuring*, reviewing and reinvesting.
 *measuring that involves using a proprietary
dashboard rather than an unbiased third party is typically a short-sighted
move.

The greatest reward any dealer will receive from their
digital marketing is no different than any other investment, like a facility
upgrade or a redo of the fixed operations department. It causes people to work
and think in fresh ways, generating better results.

Invest in the best assets you have and make those efforts
ongoing. Replace "I liked that conference a lot and will likely go again, especially if I can fit in a couple rounds" with "I can't believe the growth we've had from doing what the speakers taught us about and am already booked for next year".

Tricked Ya! Been Here The Whole Time…

So it's been eight weeks since the last post. It feels like an eternity. But it's likely been longer since the companies and people your business depends on have done something for you either. Was that the point of my hiatus? Not quite. It's been incredibly busy here as our client list as well as staff have grown. It has, however, been a great experiment to get requests to start posting again and watch the analytics. But not to worry, everyone else has had your back. Tricked ya! Well, maybe not…

So anyway, how has 2011 started for you? Chances are things are not much different unless the recent NADA and Digital Marketing Strategies Conferences are now on your "I've attended them" list. For the thousands of dealers at NADA in San Francisco, there was a significant buzz that has been absent for the past few years. For the fifty plus dealers at DMSC in Napa, the feedback has been tremendous and the workshop leaders are preparing…wait for it…for FOLLOW UP webinars with the dealers. That will be a first, and something I've been asking event promoters to do for four years (even recommending it to four event heads in the past eight months). Tricked ya! Nope, that's never been done before…

So change has been in the air and it seems that some of it is actually sticking. The dealers that have been ignoring the screaming and yelling have realized that this can be their year by achieving chunks of change consistently. Yeah, you can still hear "it's still about blocking and tackling!" and "it's back to basics for us!", but it's been the most refreshing eight weeks to get calls, emails, tweets and Facebook messages asking for change. Even from some otherwise typically content business owners and managers. Tricked ya! Well gosh, comfortable is not so much anymore…

So, more impotrant that what our small band of ambassadors think…what has been happening for you, your teams, your store, your community? What have you already achieved this year that you want to share? And what will you do to move our community forward? The dealers MUST participate in greater numbers than ever (even though that's not hard to achieve at all) to assist each other. So get your thoughts written down here…and make it count!

Parting Shots, Starting Shots. They’re Not Too Different. So Get Real!

Chances are you've been on one of the many sides of this lately: Just moments ago I sent a Facebook message to a dealer, responding to my initial message after receiving a "friend" request from them on Facebook. The message in the middle, the one from them, essentially asked me to show them any Facebook language indicating that setting up a personal page for a business was a violation of their terms of use. That was in addition to their indicating that, after reading into it, a business page might be a "good option as they are more tailored to businesses".

Folks, for better or worse it's 2011. Being in business is not about turning the open sign to "open". Being in business means you are serious about it. That every part of your business is on the radar. That being as how nearly everything that you do away from the dealership is digital you should be doing it at your dealership. You can't be serious about it being half-assed.

If you communicate with your Internet leads 50% of the time in your ILM/CRM and 50% of the time in Outlook, you WILL get 50% of the results, not 100%.

If you make a serious effort to contact leads, customers, be-backs and more 50% of the time and spend 50% of the time shooting the s&*t at the water cooler, the point, the desk, the lot and on the web, you WILL get 50% of the results, not 100%.

If you do a relatively good job at scheduling appointments 50% of the time, great job 50% of the time, you WILL get 50% of the results, not 100%.

And if you pay attention to half of the new, relevant, digital information available to you and pay attention to half of the old school, down and dirty, blocking and tackling, back to basics, you WILL get 50% of the results, not 100%. If you are lucky….

You see, as we close one year and start another what you do, and not what you talk about doing, will dictate what you get. This is not rocket science. Stop ignoring what is right in front of you… What we're hoping for is that you get the message. And there's no cost or strings attached! Ignore the messengers all you want. Don't ignore the message here!!!!! Heck, there are plenty in our industry getting (and paying for) a much larger audience and covers of magazines just to tell you what you should be well past.

Yes, it is our job to do the job right the first time. Especially if you have the information and resources! Dealers making sure the coffee and pastry service is just right while ignoring their sales process? Nothing in the world is more akin to stepping over a dollar to pick up a dime. Yes, the customer feel good is important. But calls filled with a bunch of ahs, ers and ums with a bunch of I's to boot or sending someone an email blast 120 days after they bought with a payment $50 less per month for the same car will never take the place of a great donut and a latte.

And it will never take the place of having the best new-owner orientation in the city or even the state or region. Oh yeah, those went away when things got tough and have now been replaced by $5,000 a day "trainers" and $4,000 a month social media services. Man, someone has your number and they've been sharing it!

Our parting shots for 2010 are absolutely no different at all from the starting ones for 2011. A number of dead-on predictions for the last year were ignored by at least 95% of the industry. Will an increase in sales for the majority of dealers in 2010, and hopefully again in 2011, have people ignoring really solid insight and strategies again? Let's hope not.

Aside from the factory banging on you to punch cars so they can reach new sales levels (or try to save their year), January 1 is not the start of a new month or new year. It's the next day after December 31, when you'll likely be doing the same exact thing you were doing on June 16.

2011 Will Be A Great Year…Even If You Don’t Participate

It's no secret that over the past three years, some pretty forward-thinking information was provided to the automotive industry franchise dealer body. All 24,000 plus of them (not ignoring the independents here, just making a point). Over the coming weeks, all 20,000 of the franchise dealers will get more critically important data. Just like before, it's up to them to participate.

2011 will be a great year. Fewer than last year will make up the bulk of increases in sales, count on it. The most web-versed, socially-minded, communication-skilled and forward-thinking will win. Many of those dealers will win impressively. So the same question bears repeating: why not more? Has the carnage not been great enough? Is there too much money in the coffers still? Or is it that management is still happy sitting on their "duffs" of the bay?

2011 will be a great year. There will be more talent available for dealers to select their next sales, service and parts teams and management from. Efficiency will increase, while hopefully not at the sake of bottom lines. In other words there should be more people working at dealerships unless dealerships ignore the potential increase to their business.

2011 will be a great year. The product lines continue to get better and consumer demand for a wider array of cars (not the same car re-badged) is greater than ever. Floor traffic at the dealers that deserve it will most definitely increase. Savvier dealer marketing and engagement will increase penetration in service departments, expect it. And many dealers will experience true conquest for the very first time because they did it, not the badge.

2011 will be a great year. Technoloy will continue to becon to a larger and larger customer base so those more comfortable with technology will take advantage of that. Chaging interests in Green and alternatives will compel a few more dealers to become as engaged with those movements as their customers. Building dealership brands will become a more heated conversation than building new dealership facilities (no, that won't go away).

So how great of a year will 2011 be for you and your store? Everyone, yes everyone, is betting their bottom dollar — and bottoms — that the numbers will be up. We even believe that will be the case. Remember: it's not what you make, it's what you keep. So if you didn't like what 2010 brought, you may not really be satisfied once 2011 closes it's doors.

2011 will be a great year. Oh by the way, for the ones that will be successful, 2011 has already begun. For those that want to join us, what's stopping you???…

What Have You Done For You Lately? (Ooh ooh ooh yeah…)

You're back but your bags (and head) may still be packed from your Las Vegas departure. The whirlwind of powerpoints, data, applications, widgets, speakers, vendors and pitches that opened October 12 with Digital Dealer and ran through DrivingSales Executive Summit at Encore, came to a close mid-day last Friday with the departure of over 1,000 from JD Power's Annual OEM and Ad Agency shindig called Internet Roundtable at Red Rock Resort (where more upfront talks than Internet dealings happen, but let's digress).

So your notebook, FlipCam, voice recorder and brain are packed with thoughts, visions, ideas and goals around everything you heard. But the "back to normal" is so gratifying that you may have not done a cotton-picking-thing since switching off the neon and turning on the flourecents. And besides, it was kind of touching to see that 88-day old unit turn 100 now that you're back (ooops!).

So if you're stuck with not knowing where to start, you didn't leave with goals. If you've got three or four places you want to start at, you may not know what your greatest weaknesses or opportunities are. And if you didn't gather enough information on how to get started and the first steps to take from that high-ranking speaker, call them for a freebie. And you may just want to "x" off that session or conference next year because the value didn't get delivered.

So, what have you done for you lately? (Sorry Janet, it's not about you). It's time to crank that Internet machine thing to the next level, right?! Do yourself a favor and start looking everywhere else but automotive and get your bearings. Why? Because there are Facebook pages selling more Snuggies than your website sells in service. There are blogs feeding more contacts to start-up S-E-O, K-E-Y, M-O-U-S-E companies than you get leads from $199-a-month leases. And we have ourselves (and many vendors) to blame.

Start Thursday with a goal to add one task from your volume of Notes 'de Las Vegas and start it. Not Friday, not next week. October 28. Haven't secured your Google Places/Maps location? Do that or learn about it. Haven't secured your Foursquare venue? Have 60 domains you registered a bunch of years ago and one is perfect for a blog? Start it and who cares what it says as long as it says something about what your store is passionate about regarding your customers and the products you sell. But what have you done for you lately?

"Good thing I cook or else we'd starve to death…" How appropriate is that today? Automotive retailers must thank their customers for coming in year after year and driving off in new and pre-owned cars with little more than a smile. It was about the badge, the new product, the incentives and the advertisements. Now it's about you. Matter of fact it always was but the industry lucked out for more than a decade. So what have you done for you lately?

Yes there's half-cooked information all over. Yes, there's "experts" who haven fallen into something that, for obvious reasons, they can't quite explain in an hour on stage. Yes, there's going to be more consolidation in the indsutry which means your ____________ company may become part of another company you're not doing (or don't want to do) business with. But what have you done for you lately?

There are many really good, and some extremely good, tools and providers out there to settle for what someone in your Twenty Group has or what your read in an ad or study. Last week it was amazing to watch the Innovation Cup at the DrivingSales Executive Summit. The "let's never settle for me-too" juices were really flowing there. Put easily, if something can't be verified by a neurtal third party, don't necessarily run away, rather gain more information before making a decision. Chances are you're right that it wasn't a good choice in the first place.

Today you have to be prepared to do something for yourself and stick with it. Even though it's so easy to quit and go back to what you knew. It's also more costly than ever. If you invested the time and money to be around that much addictive behavior for a week or two in Las Vegas, everything you brought back deserves to come to life in your store. That is if you can find your notes among the free schwag of flying monkeys, free model cars, light-up bounding balls, mints, pens, flash drives, logo hats, t-shirts, notepads, shopping bags and fliers for products that are pay-for-it-now-cuase-it's-almost-to-market-so-you-can-be-first (wink, wink).

So what have you done for you lately? Come on, we've got to …….uh, wait….come on…..wait for it…..wait for it……you know you want it…..SELL MORE CARS!

It’s Time To Do A Few Things Well

Most people that read this blog that are in automotive retail probably have one thing in common: they can do one thing really well. Sales, finance, management, etc you're likely not fresh in your position or field. You've been trained, taught, updated and (even if not very effective) sent to seminars, events and trade shows. People looking for more information, especially in this format, are those that want to learn…to be better, earn more or lead their field.

So, it's time for you and your colleagues. Time to do a few things. This is not a way to say that you're only doing one thing. Rather that the automotive retail, and even most of the headquarters, needs to venture outside of the comfort zone in regards to being more effective, using multifaceted strategies and new technology to deliver better results.

There is raging debate on what works and doesn't tied into whether or not fads and technology work: social media versus the tickler file, direct mail versus ads, text marketing versus a note, text codes/integrated mobile marketing versus billboards, Internet departments versus the floor, CRM versus the 3 by 5 and the salesperson's memory. Folks, what are afraid of? What investment is not worth it if customers will consume it? And why is the debate still going on at all? If it works for you, do it.

Oh, and then there's the budget and resource excuse. It used to be that the argument was simply "if I drop my newspaper and TV ads, traffic will stop". We all know today, without question, that's not the truth. Period. Now days it's "I can't staff competent people to handle live chat", or "how can I have someone post on social media ll day and still sell the cars they're supposed to?".

That's not the point. It's simple: do the same things, get the same results. Stop thinking of a technology, solution or new mouse trap as a stand alone aspect of your business! Everything creates either consideration or traffic that should convert. You might think about things this way:

1. Your website is the center of the universe. All traffic should ultimately go there. Leads convert there or because of the information gained there. While not the most dynamic part of your marketing, it is one of most easily tracked, can be modified nearly on the fly, enjoys the benefits of multiple sources and provides seamless integration. Oh, and you own it (or if you don't, you now know you should!)

2. Invasive marketing is meant to drive specific contact or leads but rarely meant to drive traffic to the website (which should change): direct mail, outbound calls, inserts and other forms of non-requested contact. Still works but typically not tailored correctly for higher conversion. If dealers started using their data correctly, ROI would increase (or start actually). Upside is that the receiver is not expected to do anything other than look or open their mail or drive by something while the downside is that tracking is poor and is not on the consumers terms.

3. Passive marketing is meant to involve your customers with your brand and includes events, ride-and-drives, social media, giveaways and more. Benefits are that it can be tracked more accurately than any other off-site media, costs are typically lower than (if not practically dirt cheap) traditional marketing, engages consumers at their want/need/desire level and offers great sharing and word-of-mouth.

Two and three are supposed to make one work better, consistently. It's incredible to think of someone that controls the marketing spend at a dealership or group using invasive marketing as the majority of their focus while the same person doesn't use the media they buy when they consume content! Put even more appropriately, why do you market or advertise expecting it to work when you've not successfully asked or tracked how your customers engaged, used and responded to your marketing? The first dealer that says they source successfully over 50% of the time, your staff is…well…not being honest.

It's our job to know what our customers want, not what we want them to want. If you're a top producer at your dealership, how can you deliver more? The answer isn't that you can't. Or that there's not enough time in the day. Or that you're waiting for the new model because nobody wants to buy what's being replaced. It's time to do a few more things well.

Are we recommending that you get into a fist fight with your GM about opening up the firewall that your IT director clamped down so tight you can't get an email out to your mother? No. What we are recommending is that you find the time and ways to make your time and results more effective and productive.

These things don't happen by themselves. We need to push ourselves into uncomfortable territory for a while and commit to seeing the results through.And don't lay down because your factory rep doesn't understand how your CRM works or what a tweet is or that you can actually talk with people on Facebook.

Do one new thing…then do two things…and they will come! Yes, silly, the customers.

What Are You Waiting For? It’s Already Been Here And The Train Left The Station…

Many people that are concerned in all types of businesses talk the same talk today: waiting. Some have been waiting for a new administration, some for a car czar, some for banks to loosen up, some for 'the bottom' and some just for the fun of waiting.

When you're in business, you can't wait especially when it costs you money. In the car business, it's been about waiting for people 'to really go online' or for the 'next up', or even the holy grails of 'cheap gas', 'more hybrids' or 'better advertising'. You can wait as long as it takes you and your business to turn the lights off.

Or you can become the car czar, the new administration in your dealership, the VP of Internet sales or even the authority for your entire area. Why do reporters cover auto stories IN FRONT of the "fill in the brand" dealership WITHOUT interviewing staff? The point is you can't wait, you have to act!

When I was at CarsDirect.com nine years ago, I heard a lot of 'nobody will buy a car online!'. Now my memory is likely not spot on, but I believe sales hit over 12,000 units that year. Anyway, you can keep waiting for people to hit your showroom after visiting your (mostly) average websites or stop waiting, start changing and keep changing.

Waiting does not typically evolve into a leadership position, even if it does work in your benefit every now and then. Now there is inherent risk in not waiting and taking a position on the front lines. But now is the best time to make the move.

It sounds like NADA dealership attendance (via pre-registrations) is down around half, depending who you talk to. That means A LOT of people will save one, two, maybe three thousand dollars over the weekend. It will likely cost them tens if not hundreds of thousands of dollars this year.
