Branding: A Call To Arms (And Phones, Marketing, Websites, email…)

BOOM! It happens and you’re left without a net… Damaged image. Damaged perception. Damaged goods.

Unless you have a brand. Unless you’ve been under a rock or have been too ‘busy’, the amount of evidence, chatter, discussion and conference-data hinging about branding has been nearly deafening. And still, undeniably, the majority of dealers put all of it on the badge.

Write your rxcuses down and put them where the training materials are from your favorite industry speaker (likely in someone’s office or under the desk in the tower, collecting dust). That’s where theu. Belong.

Retailers with amazing brand, consistent engagement, a commitment to what they do for customers and how much they care for their own people know what to do and say when the shit hits the fan.

If you have little else aside from lip service and management doing things the way they always have, you’re forced to depend on the badge. And folks, that’s a crappy position to be in. Oh, it is completely preventable.

Brand, whether the store’s or the salesperson’s or the service tech’s or the business manager’s, is inextricably tied to the customer expeerience. Someone can sell a product for years and ultimately be invisible.

Whatever comes out of any manufacturer difficulty or trial can be mitigated by having a brand that is independent.  It’s been proven over and over and over.

There will be those who come out if any challenging time better, more aware,ore prepared and more convinced. Will that be you after the smoke clears? Or will it be back to business (badge reliant) as usual?

Don’t be badge-dependant, be self-dependant!  If you don’t understand or believe that, it’s time to do a little self-searching…and ask what your brand is.

Accountability. Denial. Cover Up. A Losing Game.

We all come to proverbial "forks in the road" when it comes to performance, to delivering, to being reliable, to following up and ultimately to understanding what it takes to be better. There are mainly two types of being in business, away from the actual retail transaction if you look at things in very simple terms. Partnership and vendorship. They are both a state of being. Partnership is one thing: a cooperation. Vending is one thing: a delivery mechanism.

Over time all businesses play roles in one or both, likely both. While no person or no entity is perfect, it is in our best interest to actually perform to the best of our ability. It is also in our best interest to acknowledge what is done and undone. In a world where it is standard business to over-promise and under-deliver, when marketing trumps products and services, and reps and salespeople are most concerned with commissions or kickbacks, it is rare for someone to raise their hands and accept responsibility.

Recently I've had to experience both sides of the coin. One as a vendor and one as a partner of the client with another vendor. Watching, as we always do, from the outside, it is interesting to witness companies deal with requests (or demands) for products and/or services. We live it every day. Being first to accept responsibility no matter what. It's a fundamental approach to delivery and client satisfaction. Many argue with that philosophy. In the end, you end up reaping what you sow.

Nobody is wrong in arguing. It is natural to disagree. It is, however, wrong to stay in a position or unbending stance. No matter how comfortable we can become in believing what we vend is completely ideal, there is no such thing. And no company can profess, at least honestly, to no issues of dissatisfaction. This is another thing I've recently had to experience. It is a hopeful thing, just not achievable.

It is in all of our best interest to be teachable, flexible, to listen, ask and confirm as well as validate. In a partnership, these are musts. When these critically important things start to disappear and position is asserted, it is no longer a partnership. Companies need to understand that shouting in order to position or defending their position is detrimental. And not simply because it is being said here, but because most will say and acknowledge the simple fact.

So what do you want to provide? Many businesses seem to want to provide with the opportunity to partner. Some businesses seem to want to partner with the opportunity to provide. No cart or horse here. Not which came first. All of us want to prosper and profit. It is required to continue to provide services. But at what cost? It is true that you can't make everyone happy all of the time. But no business that has more than two customers has never had a squeaky wheel.

Over the next five months, when so much comes down to the pitch, the sell, the flash, the sizzle and the gorilla on the roof, it might just make a few vendors become partners if we all stop and recognize what we're doing this for. Customer service starts with a customer and ends with service. We must be accountable. If your service is operating at 60% efficiency, you might just find that your customer is 40% out the door. If you're paying attention. You can point at anything else that touches what you make, but it's still your responsibility.

Lack of accountability, denial or service, sweeping things under the rug and the like are just a losing game. Oh, it may take time. But it will happen. Businesses today want real. They need honest. They expect more. They deserve what they expect and definitely what they pay for.

Don't you? Act that way.

Are We Just Digital Lemmings?

(Cue the Madonna music) “You know that we are living in a digital world and I’m an automotive digital nerd…” Can you see it now? The musical hit of the automotive digital conference season! Or possibly one more thing that keeps a dealer from making the commitment he or she needs to make that will actually do something great for their business.

Whether acknowledged or not, most of us in the automotive digital realm must have some kind of recessive gene or a predisposition for suffering. But are we the ones making it better or worse? Remember that what drives someone to change is either opportunity or fear. Fight or flight. Survival or death. Being as how we can’t make decisions for others, let alone many times for ourselves, a small percentage of the industry are lining up on a regular basis, strapping our brass cojones on and taking the plunge.

2011 has been an amazing voyage so far and the last four months appear to be no different. If anything, we may experience the dizzying effect of greater immersion. So are we just digital lemmings or do we have a definitive purpose supported by concrete goals? Is our purpose so clear that a dealer can understand both potential benefit and potential loss within 30 minutes?

Let’s ask ourselves just as wide ranging a question as we’d ask a vendor:

“How do we know what value we bring?” Especially since many of the tangibles are so obscure to start with that the ability to define a “good job” takes months or longer.

“How can we define, in lay terms, what we’re attempting to do so that our clients can take over the efforts?” Especially since many times we don’t even understand completely what we’re doing nor expecting.

“How does what we are doing provide the opportunity to create change?” Especially since setting expectations in a “what’s in it for me” environment is at best difficult.

It’s great to participate in an exciting and extremely dynamic part of our business. For many, it has proven immensely successful and profitable. We can all agree that the higher the risk, the higher the reward. At the same time there are days (or longer periods) that can easily qualify as a “loss”.

Being as how this will be read by the leading edge of the force in the automotive digital world, we don’t need to excuse ourselves. But maybe, just maybe, we need to explain ourselves. There is such a high level of blind trust that goes on with relatively significant investments, that defining what we do and don’t do along with what we’re attempting to do and attempting not to do is overdue. There is also a need to be more willing to call bullshit in an accountable, cooperative way.

Remember that if something sounds too good to be true, yes even at a 20 Group meeting, it likely is. It takes a lot to simply take a leap of faith. It’s something entirely different for a vendor to take a client over the edge. No buses or trains here…no company is perfect. Just try not to come off that way (free $100 advice).

So can we lead an industry that’s mostly in the dark collectively? Some of us surely hope so. What’s coming up with three amazing events in Las Vegas in October sure sounds like the right opportunity. Remember that the total amount of people in attendance will likely represent less than 0.001% of the retail industry, OEM and agency staff (less than 1% of just dealer staff). So we need to be incredible. We need to be prepared. We need to show and provide the best information. We need to listen to and respond to the questions and admit when we don’t have an answer. We need to show the way and not just talk about it.

So let’s kick the lemming routine and make the leap a big but manageable step. Let’s give everyone that wants it the secret sauce. Let’s make sure that nobody goes home with a nagging question. Let’s do what is right as if the entire automotive industry depended on it.

And by the way, the entire automotive industry does depend on it….

Is It The Chicken Or The Egg? Nope. It’s The Customer!

A long time ago we lost focus. Then got it back. A while ago we lost focus, and got it back. A short bit ago we lost focus. Somehow it came back together. Ah, the joys of the automotive industry. Factory, retail, supplier, service provider…all of us. It's about the customer, always has been, always will be. Why does the perpetual machine forget so easily?

In a world that where everyone expects to be right, as customers, it's amazing how far off base we are. This goes for how retail thinks about, talks about and, most of the time, treats customers. And unfortunately this is the way most dealers are treated as customers, too. Simply put we're in a world where commitment wins but when you look for support, it seems to have "left the building".

This is the case in today's world: consumer controlled content. Dealers wanting to move forward and their vendors standing in the way (many times backed by the factory/headquarters standing in their way). If you sell a car with rear seat entertainment and heated/cooled leather seats, you can't tell the customer "we're working on it, it'll be here soon" or "Oh, I'm sorry, that package can't get those options. Did I tell you it came with those?". So why is that what happens and, more often than not, is accepted by 20,000 dealerships from their vendors?

What may need to happen is a reevaluation of what is expected. What may need to happen is putting the customers (along with the chicken and egg) first. What may need to happen is more participation of online groups and communities rather than just a few speaking and providing a real value. Lately we're watched as the value has slipped, content to validate positions is more re-purposed than ever, pitches and and vendor tirades rule. Nobody can hear the egg break above the screaming.

Generally speaking, people don't want to be accountable. Are you a dealer or management? Beware of broken focus. Maintain your commitment to improve your business consistently online and offline. Remember that once a decision has been made, every decision is on purpose. We've (happily) watched dealers do this for the past two and a half years.

If you're selling, are you treating your business as an entrepreneur? Are you treating every customer as your next ticket or your last? Ask yourself: what's the most important part of my business? The walk, the drive/demo, the pencil, the close or the prospecting? If you didn't answer 'prospecting', and we're not counting walk ups, you've got to ask your self what you're doing.

Take time to take a step back and ask yourself why you're in business. If it's to excel, make it happen. If it's for a check, then you know what to do…hopefully.

Start With The End In Mind, But Mind What You Start

One of the beauties of working with those businesses that want to move forward is just that: the move forward. One of the drawbacks is the distractions that can stop clients in their tracks. Even the most excited dealer, on any given day, may end up with a list of fire drills that can stop a freight train. Downhill. When you start your move in the digital direction, it must be a complete commitment.

More and more principals and senior management at the dealer level are getting their hands, minds and ambitions set around their online presence, brand reach, consumer interaction and spending real time in understanding what is out there. By educating dealers rather than just taking over the whole ball of wax, change is visible. By involving them rather than avoiding them, cooperation is established. By partnering, accountability becomes easier.

Even with the greatest level of engagement, however, retail is still retail and some habits die hard. Dealers can't ignore their fixed operations for a day. Management can't (and won't) turn a blind eye to the sales floor for 24 hours. Not even the parts manager gets a day without a general manager visit. So how can you afford to go a week or two, if not longer, without chatting up what's happening online and not just leads.

Two areas that might need more work are setting expectations and goal setting. Too often relatively major aspects of online operation are glazed over that can easily be addressed by keeping both vendor and client accountable to updates, the calendar and results.

These days you hear about more dealer service providers being tasked by their dealerships, companies providing more amenable terms, dealers sharing more information with their 20 groups and huge attendance at events around Internet and social media efforts. Great! What is happening to hold the dealer responsible? The web and everything associated with it is so fluid today that it almost makes more sense to have a meeting about what's happening and how to adjust and direct once or twice a week compared to having another sales meeting. Folks, if you have the right staff, it's about bringing the people in…salespeople know what they're doing and not doing especially when they hear it from the desk consistently.

Set expectations, draw out what steps must be done to excel. We must start with the end in mind AND be completely committed to it. Advisers, consultants, webinars and conferences are what you start and maintain with. In other words those are tools, just like 3 by 5 cars, tickler files, walkarounds, and CRM software. They are the conduits to results you want: the sale. They don't sell cars but you can't exist without them.

If you have committed to put your emphasis online, no matter what phase of the process you're in, stick with it. This isn't toe-in-the-water. This is died-in-the-wool. You can't get anywhere without having both the keys and a destination. You can't take off without the right equipment and a flight plan (yeah you pilots of the auto industry, you know who you are). And you can't win online without being part of it, staying in it and knowing what you want out of it.

So Much Good Stuff…Does It Make You Want To Ignore It All?

It's no secret that over the past few months things have really been taking off in the online automotive space for dealers and a lot of attention is being paid to the more leading edge, innovative companies (and some not-so-leading-edge ones).  It really seems that retail is starting to embrace, at a minimum, the 'change' in mindset.  At the same time it's not too hard to see that it may be overload.

When you consider the amount of good information, new technology, availability of tools (especially those that are free or inexpensive), vast selection of downloads/blogs/webinars and more, it really seems like a heyday for flipping the switch and going forward like a gleaming new Boeing 787,  But just like the impressive 'Dreamliner", you can't get off the ground if your resources aren't trained for the flight.

We still seem to be hamstrung by our best resource: staff, desire, goal-setting, application, training and simple commitment.  In a recent meeting, a general manager was talking about how he'd like to offload the lead handling to a staff member.  Yes…a GM wanted to have someone else take up the task of correctly touching, responding to and managing the leads.  Huh?!?!?!?!?

All of this made me flash back to the AM/PM radio spots with their campaign "Too Much Good Stuff".  We can SEO/PPC/CRM/DMS/PMA/CPO/RO/MICKEYMOUSE a dealer to death.  By the same token, you've got to be able to execute on all of those lovely acronyms.  Start with the leads.

Don't have the right person(s)?  You had better look at all of your sales staff.  Don't apply any excuses to any one of them.  Can't type an effective email?  Chances are you can't communicate very effectively on the floor.  Sorry, you must not ignore one and not the other.  They go hand-in-hand.  Can't turn on a monitor or CPU?  Just imagine that all of the 'old dogs' on your sales floor had to learn something about navigation/Bluetooth/OnStar/Sync/back up assist/iDrive and more on new cars over the past few years.  And chances are your 40-50 plus year-old techs in the back have had to learn something (actually a heck of a lot) that's new under the hood.  Again, stop excusing lack and ignoring ignorance.

Don't have someone that can lead efforts on your website, integration, social media, templates, vendor management and more?  You need one.  Don't hire a salesperson to do it…and don't hire an IT person either.  Hire someone with a balance of skills covering all the aspects: communication, technology, customer service and ensure that it's someone that can conjugate what they'll do for you, not what they did for someone else.

Understand, staff, educate, execute and then lead with some consistent effort and passion.  Every dealer that wants to thrive, let alone survive, must be able to assess and improve on ALL aspects of their presence, brand and sales, especially online.  To get better results you've got to think and do things differently.  And that doesn't mean thinking differently by keeping the person on that has been selling 3-6 cars a month for months just to have them post in social media networks (by the way, that's a mistake!).

Here's a challenge: Make your business plans by December 31, target your staff and online needs, plot your strategy, write everything down, stick to it all year long and (here's the hard part) do everything that you're in control of and ignore the rest.

The difference this coming year between you making online work for you and not making it work can be devastating.  Make "Too Much Good Stuff" work for you and then take it all…

The Almighty Salesperson…And The Almighty Dollar

Somewhere, over time, the thing in the middle of you and a buck (customer, client, deal, contract) was swept away even though that is was business is all about. It seems like the easy ride, free equity, huge perks and general "asleep at the wheel" mentality gave way to a gaping hole the size of a small planet. And guess who allowed it to happen? We did.

You can give excuse after excuse, allow yourself all of the credit in the world, but at the end of the day are you going to make it happen…now? When all the cards are down and showing? Do you need a poker face when you're exposed? What matters most now? Simple: Your plan.

"Plan A" is unbelievable success through the right amount and balance of effort, reading, edification, support and just plain work. Life will give you your "Plan B' and "Plan C" so don't worry about that. So many salespeople talk about the 'issues' that exist in today's environment. Fact is boys and girls, we MAKE our own environment. Is yours one of positive and and undying commitment to your goals?

People talk about legacy, in both positive and negative ways, especially when considering a backward perspective. How focused are you in your forward growth? In your tomorrow? In your passion? What are you building that will be looked at as a legacy? Is it the mint $1 bill (or 5, 10, 20 or 100) in that nice frame on your office or business wall with the 'best wishes' note on it? Is that what you look at every day? Are you dedicated to what happened 5, 10, 20 or 100 years ago and not tomorrow?

Your satisfied customers (and those that aren't yet) are what should drive you to do what it takes (in addition to the mission statement that took you 4 days, 26 pots of coffee and a close friend to come up with). Absolutely go for the dollars. Grab as many as you can. Just don't look like a desperate fool in one of those dollar bill blower booths scrambling for a whopping $68 in 'winnings'.

Look at your customers as a new way to get better, to learn, to listen, to apply something interesting you heard, to get one step closer to 'new and improved' and even to realize that this person in front of you has 100 (or 1,000) behind them. Whatever you do, never look at that person as keeping you from your sale, commission, goal, bonus, kickback or spiff.

Look, if you've already placed your bet on the 'industry coming back in 6 months so wait', more power to you. Stay on that path! However, if you're completely dedicated to the things that matter most to you along with the almighty dollar, quit making excuses and daydreaming. Make what you're aiming for the first priority every day and then go from there, in order of things that only support that goal.

Remember to risk everything, or stand in line with the 'others':

  • You will get what you want from your business only when you help other people get what they want.  
  • You will get what you want from yourself only when you completely empower yourself to unbelievable success…

Remember that winning develops confidence. If you want to build a winning habit, if requires that you make a decision. And make it now so you have it when you reach the office in the morning.

You Might Drop The Ball, But Don’t Let It Become An Anchor

When you're in sales, management or any position dealing with customers, you're likely to do it: drop the ball. It's part of the continual education process. Even today with unbelievably well-working software, applications, technology and our electronic leashes, it's inevitable that you'll not do what you were supposed to do.

So why do some people drop the ball only occasionally and recover while others seem to live in the mire of their undone tasks? Perspective, ambition and goals as well as an undying commitment to the customer. If you find that you consistently leave the 'little things' undone, get help. It's most likely that you have the ability to, but lack some of the keys to break through to success.

Lately I've had the pleasure of reading articles in ADM and Selling Iron (Brain Food) that deal with the "if we had done this, we wouldn't have had to do that" mentality. And they're totally right! Car dealerships are notorious when it comes to taking care of customers. So why not go the extra mile and make sure that you've followed up, called, delivered, asked, surveyed, invited, confirmed, qualified and more?

Many salespeople I talk to or witness after they've dropped the ball have the same issues:

1. Lack of ownership (ie. blame someone else at the dealership or the customer!)
2. Didn't set a reminder or some other tool to support accomplishing the task
3. Didn't adequately pass off the task to another responsible party (when needed)
4. Didn't ensure that the customer was completely taken care of/satisfied
5. Didn't care (which is just plain pitiful so go sell flowers or oranges on the street corner PLEASE)

If you make a commitment to handle something, do it. It doesn't matter if it's part of the sales process (which has its own ramifications), or simply sending the spare key to the customer after it was dropped in the showroom. In today's environment, it's more important than ever to dot your i's and cross your t's. The stuff that would be swept under the rug just a couple years ago will have you looking for a new job now.

We're all likely to make mistakes. Do everything you can to avoid those mistakes but following a process and following up. If you can't handle something simply don't make the comitment that you will. The difference in learning from salesmanship mistakes and not repeating them versus dropping the ball repeatedly and refusing to improve is dramatic. It's also what's separating many dealerships today.

Don't be an anchor, pick up the ball and run Forrest, run!
